Clarity Before Campaigns

Before a single ad runs, five numbers have to exist. The lifeblood metrics that turn marketing from guesswork into forecasting, and why your agency cannot define them without you.

Part 1 of the Out of the Shadows series.

When everything is urgent, clarity starts to feel like a luxury. In marketing it is not a luxury. It is the first deliverable.

We cannot keep spending money on marketing because it feels like growth. We have to know what success looks like, and more importantly, we have to agree on it. Before a single campaign launches, a single ad runs, or a single creative direction is approved, there is one question that needs a clear answer: what are we aiming for, and how will we know if we hit it?

The lifeblood metrics

Every business has its own growth story, but behind every successful strategy sits a simple foundation of five numbers. These are the non-negotiables, defined before anything executes:

  1. How many leads do you need per month, minimum? To keep the lights on, meet payroll, and hit your revenue floor.
  2. Where do you want those leads to come from? Paid, organic, referral, direct. The source mix shapes everything from spend to strategy.
  3. Where are leads currently coming from, and how many? This tells us whether the current marketing is working or whether you have been lucky.
  4. What percentage of leads close? The close rate is the hinge between marketing performance and business health.
  5. What is a closed lead worth? Without this there is no real ROI calculation, only cost per click dressed up as insight.

Why it matters

Without these answers, marketing is guesswork. Budgets optimize for impressions instead of sales, and campaigns stay busy without bringing in buyers. With them, revenue can be forecast before a campaign begins, investment decisions get simple, and the work prioritizes what actually moves the business.

Clarity is shared work

Here is the truth: an agency cannot define these numbers alone. The client sees what happens after a lead is generated: the CRM, the closed deals, the slow-moving prospects. The agency brings strategy, systems, and execution. Without the partnership, both sides are guessing. With it, you are building something that works.

This remains the blind spot we encounter most: clients unsure of their actual lead needs, agencies reporting platform metrics instead of business results, campaigns that technically perform but fail to deliver sales. It is also one of the simplest problems to fix. Not with a tool or a dashboard. With a real conversation.

Next in the series: what shared attribution actually looks like, and why most businesses are not getting a clear read on which marketing dollars work.
